Here's a question I ask leaders all the time:

What problem have you solved more than three times this year?

Maybe it's late lesson plans.

Poor meetings.

Parent communication.

Employee accountability.

Student discipline.

Board confusion.

Enrollment.

If the same issue keeps returning, I'd challenge you to stop looking only at the person involved.

There may be a system underneath the problem that is either weak, unclear, inconsistently implemented—or completely missing.

Pick one recurring frustration today.

Then ask:
What would we need to build so this problem doesn't require me to solve it again?

That's systems thinking.

What problem are you tired of solving?

Not the biggest problem.

The one that keeps coming back.

School leaders are some of the hardest-working people I know. So when a school isn't getting the results it wants, I don't immediately assume people aren't
working hard enough.

Sometimes the opposite is true.

We've created an organization where good people have to work extraordinarily hard because the systems around them aren't working.

Think about the process that only works because Sarah remembers everything. Or the principal who personally solves every discipline problem. Or the Executive Director who has to approve every decision.

That's not high performance.

That's dependence.

So here's today's leadership question:

Where is your team compensating for a weak system through extraordinary effort?

Because working harder may solve today's problem.

Building the system can solve it tomorrow.

School leaders don't have an effort problem.

Many have a repeatability problem.

If success depends upon your best people remembering, rescuing, reminding, fixing, and following up every time, you may be getting results—but you haven't necessarily built a system.

This week, I'm going to challenge you to look underneath some of the recurring problems in your school.

Not just:
Who's responsible?

But:
What system is missing?

Here’s one question that can eliminate an incredible amount of organizational
confusion:

WHO OWNS THIS?

Not:

Who’s helping?

Who’s involved?

Who attended the meeting?

Who cares about it?

Who owns the outcome?

Every important initiative needs someone who knows:

This is mine.

I am responsible for moving it forward.

I know the next action.

I know the deadline.

I know what success looks like.

Collaboration is valuable.

But collaboration without ownership can quickly become confusion.

When ownership is unclear, accountability disappears.

When ownership is clear, progress accelerates.

Before your next meeting ends, ask:
“Who owns this?”

Leadership isn’t just deciding what you’re going to do.

It’s deciding what you’re NOT going to do.

That’s harder.

Because everything feels important.

Every email.

Every meeting.

Every request.

Every problem.

Every new idea.

But not everything deserves your attention today.

Ask yourself:
What is the one thing I—and only I—can do that will move the mission forward?

Then ask:
What can I delegate?
What can wait?
What should I stop doing altogether?

You don’t create focus by continually adding priorities.

You create focus by eliminating distractions.

Ruthlessly prioritize.

Think strategically?

Coach someone?

Notice an emerging problem?

Reflect on what’s working?

Have the conversation you didn’t anticipate?

Solve something before it becomes a crisis?

Leaders need white space.

Not because there’s nothing to do.

Because there is too much that matters.

Don’t confuse activity with productivity.

And don’t confuse busy with effective.

Sometimes the most productive thing a leader can do is create enough space to think.

Protect your white space.

Finishing your presentation doesn’t mean you’ve communicated.

Sending the email doesn’t mean you’ve communicated.

Explaining something once doesn’t mean you’ve communicated.

Communication requires understanding.

One of the simplest things leaders can do is leave room for questions.

Then go one step further.

Circle back 24–48 hours later.

Why?

Because some of the best questions don’t occur to people while they’re sitting in the meeting.

They come later.

After they’ve processed.

After they’ve talked with others.

After they’ve tried to implement what you discussed.

Don’t measure communication by how clearly you spoke.

Measure it by how clearly they understood.
