👀 LOOK CLOSELY.

For a long time, I’ve been quiet about this.

But after working with multi-site childcare CEOs and walking into childcare organizations across the country, I continue to see the same organizational issue:

The CEO and the Site Director are operating out of the same environment.

Sometimes it happens because the childcare CEO does not have a headquarters, home office, or separate executive workspace.

So over time, the lines begin to blur.

The CEO works from the Site Director’s office.

CEO materials are stored there.

Executive responsibilities and site-level responsibilities begin occupying the same space.

And eventually, the environment stops clearly communicating who owns what role.

At CEO Jumpstart Systems, we believe something different.

A Site Director and a CEO do not perform the same function inside a childcare organization.

So their workspace should not be designed as though they do.

The Site Director’s office should support the leadership and daily operation of that childcare site.

The CEO’s environment should support executive oversight, organizational performance, multiple locations, strategic decision-making, and the company as a whole.

Different role.

Throughout September, I’ve been teaching one central idea:

You cannot lead a company you do not know how to read.

And one of the patterns I have consistently found while working with multi-site childcare CEOs is that growth often exposes the steps they skipped while building the organization.

The childcare business grew.

Another preschool opened.

Another school was added.

The leadership team expanded.

More employees came into the organization.

More software was purchased.

More information started moving through the company.

But the CEO never developed a consistent executive process for reading the entire childcare organization.

That becomes a major problem as a childcare company grows from one location into multiple sites.

Because the CEO can no longer lead the organization by simply knowing everybody, walking every classroom or personally checking every problem.

At the multi-site level, the CEO has to be able to read the organization through information.

Reading your company means recognizing its current condition and deciding what needs to happen next.

Do we maintain the current condition?

Or…

What needs to change to improve it?

That requires:

Reliable information.

Daily and weekly closeout.

Leadership accountability.

CEO reports.

Dashboards.

Patterns.

Verification.

And a CEO who understands what she is looking at.

One of the biggest gaps I see with multi-site childcare CEOs is that they have created digital processes for almost everyone in the organization except themselves.

Teachers have systems.

Site Directors have systems.

Enrollment has software.

Attendance has software.

Payroll has software.

Human Resources has systems.

Each preschool or school may be producing reports every day.

But the CEO is still disconnected from the information she needs to lead the entire childcare organization.

That is where growth becomes dangerous.

Because owning multiple childcare locations does not automatically mean you have built a multi-site organization.

There are steps between the two.

And many childcare CEOs discover those missing steps only after the company has already grown.

The CEO now has more locations, more employees, more expenses and more responsibility—but still does not have one clear executive view of the organization.

So when I ask:

“What is the current condition of your company?”

The CEO may know what happened at one location.

She may know enrollment is down.

She may know payroll is high.

She may know a Site Director is struggling.

But she cannot yet connect those pieces and explain what they mean for the entire organization.

That is the difference between receiving reports and actually knowing how to read your company.

A CEO report should help a multi-site childcare CEO answer:

What is changing across my locations?

Which preschool or school is performing differently?

Where is enrollment declining?

Where is attendance becoming a concern?

Where are labor costs increasing?

Which Site Director needs intervention?

Where is leadership failing to close the loop?

What pattern has repeated for several weeks?

Which problems are isolated to one location?

Which problems are organizational?

What needs my attention?

And what should already be handled by my executive or site leadership team?

That is executive visibility.

And as childcare organizations grow, executive visibility becomes more important—not less.

Because when enrollment drops while expenses continue coming in, a CEO without enough information often starts leading from emotion.

Fear rises.

Frustration rises.

Pressure gets transferred to the leadership team.

The CEO starts reacting to individual problems instead of reading organizational patterns.

But a prepared multi-site childcare CEO can look across the organization and evaluate:

Enrollment.

Attendance.

Revenue.

Payroll.

Staffing.

Lead flow.

Conversion.

Site performance.

Leadership performance.

Department accountability.

Operational closeout.

And recurring patterns.

Then she can make an informed decision based on the condition of the organization—not simply the pressure she feels that day.

This is why I teach childcare CEOs that getting organized is much bigger than cleaning up files, buying software or creating another binder.

Organization gives the CEO access to the information required to lead.

And that becomes increasingly important when you are building a multi-site childcare organization, operating several preschools or schools, developing an executive leadership team, pursuing larger contracts or preparing the company for its next stage of growth.

The organization has to become readable.

Each location has to produce evidence.

Leadership has to follow through.

The systems have to connect.

And the CEO has to understand what the information means.

The goal is not more data.

The goal is clarity.

Because clarity creates stronger CEO decisions.

And stronger CEO decisions create stronger childcare organizations.

So here is my question for the childcare CEO who owns multiple locations:

If I placed the reports from every preschool or school in your organization in front of you today, could you tell me the condition of your company—and exactly what needs to happen next?

Or did your organization grow faster than the executive systems required to lead it?
