Someone on your team knows how something critical gets done. It's only in their head. If they left tomorrow, you'd be in trouble.
Here's how to get it documented:
1. Don't interview them for hours. That's inefficient.
2. Instead, have them walk through it once while you watch. Then write down what you observed in simple steps.
3. Give it back to them. Ask them to fill in what you missed.
4. Keep iterating until a new person could follow it without calling the original person.
The key: make documentation part of the work, not something added on top of it.
