We have run enough mentorship programs inside corporates to know the difference between what looks good in a proposal and what actually works on the ground.
Here is the honest version.
1. Good matches mean nothing without structure. We spent so much energy on pairing people thoughtfully — then half the pairs hadn't met by the first check-in. Everyone was busy. Nobody was wrong. But mentorship without accountability is just a good intention on a spreadsheet.
2. Mentors need support too. Being good at your job does not make you good at developing someone else. Some of the most experienced people we worked with didn't know how to sit with someone's uncertainty without immediately fixing it. We learnt to invest in mentor readiness just as much as mentee readiness.
3. HR cannot carry it alone. Programs that lived entirely in the HR department quietly died. The ones that worked had senior leadership visibly invested — not just in the launch email, but in the day-to-day language around talent.
4. Mentees often don't know what they need. That's okay. The most meaningful relationships we've seen started with someone saying "I don't know what I want, I just know something needs to change." That is not a gap. That is an honest place to begin.
Mentorship programs don't fail because of bad matches.
They fail because of weak infrastructure, unclear ownership, and the assumption that good people will figure it out on their own.
