Sweden is going back to books and pencils in schools. Here's why that matters.
After going all-in on tablets and screens in classrooms, Sweden noticed something troubling: reading comprehension dropped. Attention spans shortened. Basic skills suffered.
So they changed course.
Now the Swedish government is funding physical textbooks again. Teachers are bringing back handwritten notes and actual encyclopedias. Tablets aren't banned—but they're no longer the star of the show.
The research backs it up: kids understand and retain information better when they read it on paper.
It's not anti-technology. It's pro-balance.

The Skill-Will Matrix: A Framework for Differentiated Performance Management

In organizational settings, leaders frequently encounter performance challenges that cannot be attributed solely to an employee’s competence. Rather, such issues often stem from the interplay between two critical dimensions: Skill (the individual’s ability, technical proficiency, experience, and knowledge) and Will (their motivation, engagement, drive, and attitude).

This distinction gives rise to the widely recognized Skill-Will framework, which categorizes employees into four quadrants and informs tailored developmental and managerial interventions.

1. High Skill + High Will: Top Performers�These individuals consistently deliver exceptional results and serve as role models within the team. Effective leadership involves granting them greater autonomy, providing challenging stretch assignments, and offering frequent, specific recognition to sustain their momentum and prevent complacency.

2. Low Skill + High Will: High Potentials�Characterized by enthusiasm and a strong desire to contribute, these employees lack experience or technical mastery but possess significant growth potential. Leaders should prioritize structured coaching, clear goal-setting, skill-building opportunities, and reinforcement of incremental progress rather than expecting immediate perfection.

3. High Skill + Low Will: Disengaged Experts�Despite possessing advanced capabilities, these individuals exhibit diminished motivation, often due to burnout, misalignment with role demands, or unresolved personal or organizational barriers. Interventions should focus on rekindling intrinsic purpose, exploring underlying demotivators through candid dialogue, and realigning tasks to better leverage their strengths and restore engagement.

4. Low Skill + Low Will: Low Performers�This quadrant represents the most resource-intensive group, as members typically underperform while consuming disproportionate managerial time and team energy. Leadership requires establishing unambiguous performance expectations, implementing time-bound improvement plans, and—when progress is absent—making timely decisions regarding reassignment or separation.

Superior leadership rejects a one-size-fits-all approach. Instead, it demands situational awareness and differentiated strategies that address each employee’s unique combination of skill and will, thereby maximizing individual contribution and overall team effectiveness.

Reflection for leaders: In your current context, is the primary performance bottleneck rooted predominantly in deficits of skill or will? Accurate diagnosis is the essential first step toward targeted and equitable intervention.

Every workplace has “fish” and “chickens.”
The fish glide calmly below the surface.
They don’t splash for attention, don’t announce every move.

Yet their steady presence adds depth, clarity, and forward motion that everyone relies on.
Their work is rarely flashy, but it endures.
Then there are the chickens—busy, energetic, impossible to miss.

Pecking away, one visible task after another.
Valuable in their own way, but a different kind of contribution.

This comparison made me rethink how we judge value.

We tend to reward volume: the loudest voices, the most obvious activity, the ones always front and center.

But the quiet ones—the deep thinkers, the careful planners, the problem-solvers who operate without drama—are often the true backbone.

Genuine productivity isn’t a performance:
It’s purpose.
It’s consistency.
It’s excellence that doesn’t demand an audience.

So tonight, I want to recognize the quiet pillars on every team—the “fish” who keep things moving forward with calm, deliberate effort.
