MTM: DESIGN WORK WITH EVIDENCE: NOT GUESSWORK

Predetermined Motion Time Systems (MTM) analyse defined human motions to estimate task time under specified conditions. Used responsibly, MTM can support work design, staffing discussions, ergonomic review, and balanced improvement decisions.

Apply it carefully:
• Define the task, method, conditions, and quality requirements
• Observe the work with the people who perform it
• Separate necessary motions from avoidable complexity
• Check posture, reach, force, repetition, fatigue, and accessibility
• Treat the estimate as a design input: not a demand for unsafe speed
• Validate the method in practice and review it after changes

ACTION: When reviewing task time, compare the documented method with actual work. Ask: “What does this design require from the person, and can it be performed safely and consistently?”

Never use motion-time data as a standalone productivity score. Protect privacy, involve workers, account for reasonable variation, and escalate safety or wellbeing concerns.

𝗣𝗥𝗢𝗧𝗘𝗖𝗧 𝗤𝗨𝗔𝗟𝗜𝗧𝗬. 𝗜𝗠𝗣𝗥𝗢𝗩𝗘 𝗙𝗟𝗢𝗪. 💊

In pharmaceutical operations, process improvement is never about moving faster at any cost. It is about creating stable, reliable processes that protect patients, product quality, data integrity, validation requirements, and compliance.

Use Lean Six Sigma to:
✅ Reduce recurring batch deviations by identifying process variation and root causes.
✅ Improve right-first-time performance through clear standards, error-proofing, and capable processes.
✅ Strengthen CAPA effectiveness by verifying that actions address systemic causes and remain sustainable.
✅ Apply risk-based improvement so changes are prioritised according to patient, product, and compliance impact.
✅ Protect the validated state with disciplined change control, documented evidence, and cross-functional review.

A practical starting point:
1️⃣ Map the process from materials to release.
2️⃣ Separate value-adding work from delay, rework, and unnecessary movement.
3️⃣ Use data to identify the vital sources of variation.
4️⃣ Test improvements within approved quality and validation frameworks.
5️⃣ Monitor results and standardise what works.

The objective is simple: better flow, stronger control, and safer outcomes: without weakening compliance. 🚀

🔍 Stop treating symptoms. Start solving the real problem.

Did you know that 85% of quality issues stem from systemic root causes, not human error? Yet most teams keep fixing the same surface-level problems again and again.

That's where Root Cause Analysis (RCA) tools come in : and they're a core part of our Lean Six Sigma training.

Two powerful techniques you'll master:

🐟 Fishbone (Ishikawa) Diagram: Visually map out all potential causes across categories like People, Process, Equipment, Materials, Environment, and Measurement. It turns a messy problem into a structured investigation.

❓ 5 Whys: Ask "why" five times (or as many as needed) to peel back the layers of symptoms until you reach the true root cause. Simple, fast, devastatingly effective.

Example: A hospital kept seeing delayed patient discharge times.
- Why? → Pharmacy took too long to prepare take-home meds.
- Why? → Orders were submitted late.
- Why? → Nurses didn't have discharge summaries in time.
- Why? → The discharge planning process started only after discharge orders.
- Why? → No standard protocol for early discharge planning.

Root cause identified: No upstream discharge planning protocol. Fix that, and the entire system improves.

📊 In our Green Belt and Black Belt courses, you'll work through real-world case studies with dummy data and templates to practice these techniques hands-on.

LEVEL THE LOAD. PROTECT THE FLOW. ⚖️

When demand arrives in waves, production often responds with rushes, idle time, excess inventory, and exhausted teams. That unevenness is mura.

Heijunka: production leveling: creates a steadier rhythm by balancing:
• Volume: how much you produce
• Product mix: what you produce and when

Put it into action:
1️⃣ Map customer demand and takt requirements.
2️⃣ Build a leveled production sequence across the planning horizon.
3️⃣ Mix product types in smaller, repeatable batches where practical.
4️⃣ Go to the Gemba. Track WIP, queues, changeovers, and team load.
5️⃣ Escalate recurring bottlenecks. A leveled plan makes capacity constraints visible: so you can solve them instead of hiding them with overtime or inventory.

The goal is not to make demand perfectly predictable. It is to protect flow, reduce unevenness and overburden, and make problems impossible to ignore. 🚀

3P: DESIGN THE PROCESS BEFORE YOU BUILD THE PROBLEM

Production Preparation Process (3P) brings the right people together early to design a process that delivers customer value with less waste, safer work, and fewer downstream surprises.

Use 3P before a launch, major redesign, or significant capacity change to:
• Clarify customer needs and critical requirements
• Explore alternative process layouts and material or information flow
• Reduce unnecessary movement, handoffs, waiting, and complexity
• Build quality, safety, accessibility, maintainability, and compliance into the design
• Test assumptions with mock-ups, simulations, or small-scale trials
• Define how performance, risks, and lessons will be documented

ACTION: Before approving a new process, ask the people who will use, maintain, support, and receive it to compare at least two design options against agreed criteria.

A fast design is not a good design if it creates hidden workload, unsafe conditions, privacy exposure, inaccessible service, or expensive rework later.

HISTOGRAMS REVEAL THE STORY 📊

Before choosing an improvement action, first understand how your process data behaves.

A histogram groups continuous data into frequency bars, helping your team see:

🔹 Shape : Is the distribution normal, clustered, or irregular?
🔹 Centre : Where do most observations fall?
🔹 Spread : How much variation exists?
🔹 Skew : Are results pulled toward one side?
🔹 Potential outliers : Are unusual values signalling a special cause?

Use this practical sequence:
1️⃣ Collect representative continuous process data.
2️⃣ Plot the frequency bars.
3️⃣ Study the shape, centre, spread, skew, and possible outliers.
4️⃣ Investigate unusual patterns before taking action.
5️⃣ Select improvement tools based on evidence: not assumptions.

A histogram does not solve the process by itself. It gives your team a clearer starting point for analysis, helping you avoid treating symptoms instead of causes. 🚀

YOKOTEN: SHARE WHAT WORKS: WITH EVIDENCE

A successful improvement in one area should not remain isolated. Yokoten is the disciplined practice of sharing useful learning horizontally across teams, sites, or processes.

Do not copy a solution blindly. Transfer the learning:
1. Record the original problem, context, baseline, and evidence.
2. Explain what changed, why it worked, and where it did not.
3. Identify differences in equipment, customers, regulations, skills, and risk.
4. Let the receiving team assess fit and adapt responsibly.
5. Pilot, verify outcomes, document decisions, and share the next lesson.

ACTION: After your next improvement, create a one-page learning brief: problem, cause, change, evidence, limitations, safeguards, owner, and review date.

Yokoten is not blame-free duplication or unapproved standardisation. Protect confidential information, respect local expertise, include frontline voices, and preserve traceability when adapting a proven idea.

🚧 YOUR PROCESS IS TALKING. ARE YOU LISTENING?

A workflow can look busy while value quietly waits in line.

When cycle times rise, queues grow, and handoffs multiply, don’t guess where the problem is. Use process mining to expose how work actually moves.

🔎 FIND THE BOTTLENECK
Modern process mining tools connect to event-log data from ERP, CRM, EHR, and ticketing platforms to reveal:
• Where work stalls
• Which handoffs create delays
• How much rework and variation cost
• Which “quick fixes” are masking the constraint

⚙️ TURN VISIBILITY INTO ACTION
1. Map the real process: not the version in the SOP.
2. Measure throughput, wait time, and rework.
3. Validate the constraint at the Gemba.
4. Improve the bottleneck, then monitor the flow.

The goal isn’t a prettier process map. It’s faster flow, less waste, and decisions grounded in evidence. 🚀

A faster process is not a better process if it produces defects faster. 🛑🤖

𝗧𝗛𝗘 𝗣𝗥𝗢𝗕𝗟𝗘𝗠

Traditional automation can keep running: even when quality begins to fail. In the AI era, that risk grows: bad data, abnormal conditions, and defects can scale in seconds.

𝗧𝗛𝗘 𝗝𝗜𝗗𝗢𝗞𝗔 𝗔𝗡𝗦𝗪𝗘𝗥

Autonomation means building intelligence into the process so it can:

✅ Detect an abnormal condition
✅ Stop or pause automatically
✅ Alert the right person
✅ Protect the customer from defects
✅ Trigger investigation and improvement

Think of it as automation with judgment: not automation without oversight.

𝗙𝗥𝗢𝗠 𝗔𝗜 𝗧𝗢 𝗜𝗡𝗧𝗘𝗟𝗟𝗜𝗚𝗘𝗡𝗧 𝗢𝗣𝗘𝗥𝗔𝗧𝗜𝗢𝗡𝗦

Use AI to monitor patterns, identify drift, and predict risk. Then combine it with Jidoka principles to stop the process at the point of failure: not after waste, rework, or customer complaints have multiplied.

The goal is not to remove people from the process. It is to give them faster signals, better decisions, and more time to solve root causes. 🚀

Build quality in. Stop abnormality early. Improve continuously.

How could your operation use AI to detect: and stop: a problem before it reaches the customer?
