Owners get their valuation back and say, "I thought it'd be worth more than that."

The answer is usually: you're in the way.

When the business sells, you don't go with it. That's why the number is low β€” and it's the clearest measure you have of how well the place runs without you.

Here's a pattern I see in almost every founder-led business I work with.

The more you do in your business, the less your team does.

Sounds backwards, but watch what actually happens. Pressure comes on, you step in to handle it. You step in, the team steps back. They step back, more decisions start routing to you. So you work harder to keep up. And the cycle repeats.

We call it the dependency loop. And in a tightening economy, it gets more expensive every quarter β€” because the thing your team isn't doing, you're paying them to not do, while you're the one doing it on top of everything else.

Battening down the hatches is how the squeeze wins. Breaking the loop is how you do.

That's what October 29 is about. One hour, online, free.

Chasing a brand new customer? About a 5% conversion rate.

Going back to someone who already bought from you? Anywhere from 30 to 60%.

Cheaper, and it converts up to twelve times better. So why does everyone keep chasing the stranger?

The Reserve Bank banned businesses from charging a card fee at the terminal. Everyone's calling it a consumer win. Here's what actually happened.

The card companies still charge the business. The cost didn't go anywhere. The ban just took away the business's ability to point at the fee on the receipt and say that's not us.

Owners now have three choices. Absorb it. Raise prices across the board. Or do what they should have been doing all along, which is understand their real cost of delivery and price with integrity.

Even the ATO found a fourth option. From November 30, they're not accepting credit card payments at all. Their official reason? It wouldn't be appropriate to pass the cost on to the community. Translation: when they couldn't pass the cost on anymore, they just dropped the payment method.

If the Tax Office won't absorb that cost, what makes you think every other business just quietly can? That card surcharge, that admin fee, that service charge β€” they're hiding places. The ban just closed them.

If that spooks you, the ban isn't your problem. Your pricing was built on things you didn't want to look at.

On October 29 I'm running a free session on the way through. It's called The Business You've Already Paid For. Link's in the comments.

Everyone's looking outside the business for the next best thing.

The most cost-effective growth available to you is almost always making better use of what you already have.

We're not just telling you that. All three of us are running the calculations live, on your numbers.

You don't have to shy away from AI β€” or have it all perfect at the start.

Point it at your own sales data: where did we gain traction? Where was the profit actually made? Then build the strategy around the answer.

Profit first is a strategy. Implement something, then tweak it.

"I'll just do it myself β€” it's cheaper than paying someone."

It isn't.

You're the most valuable asset the business has. Every hour you spend on $30-an-hour work, you're short-selling yourself.

The less your system is documented, the more the business relies on you β€” and you end up self-employed instead of a business owner.

"How much do you want to make? Not revenue β€” take-home."

"You mean I get to choose?"

Yes. But here's the catch: if you don't choose, it ends up the lowest priority. It becomes leftover.

Pick the number, and you build the business towards it.

"I just want to make more money."

Fair. But money's a means to an end β€” so what's the end?

More time off? Reinvestment? Without deciding, you'll hit the end of another financial year and just be relieved you made it. Again.

Set the target. Then build towards it.
