One of the biggest misconceptions about executive coaching is that it's something you seek out when things aren't going well. In my experience, that's rarely the case. Most of the leaders I work with are already successful.

Their organizations are growing, their teams are capable, and from the outside, things look like they should. What they're looking for isn't someone to fix a problem. They're looking for someone who can challenge their thinking, expose blind spots, and help them see opportunities they can't see from inside the business.

Success can be a great teacher, but it can also reinforce habits that no longer serve you at the next level. Sometimes the greatest value of coaching isn't learning something new. It's gaining the perspective to lead what you've built with greater clarity and intention.

Another was protecting speed. Another was protecting certainty. None of those are bad things. But every protection strategy has a cost.

Early in my career, I admired the leaders who could walk into a room and immediately solve every problem. Now I admire something different.

I admire leaders who ask questions nobody else is asking. I've realized that great leadership isn't about proving you're the smartest person in the room. It's about creating an environment where the smartest thinking can happen.

Sometimes the best thing a leader can say is,
"Tell me how you're seeing it." That question creates far more growth than immediately answering.

When a leader says that, I usually pay close attention. Because leaders who are "keeping everything moving" are often carrying work that should have been designed out of their role months ago.

They're approving things that don't need approval, answering questions that shouldn't reach them, and attending meetings where their presence adds very little value.

Burnout is sometimes a workload issue. But in many executive roles, it's a design issue. The organization has become dependent on one person's attention, and attention is a finite resource.

I ask this question because it tells me something about a leader's posture. Not whether they're intelligent. Whether they're teachable.

Leadership has a funny way of rewarding certainty. The higher you go, the fewer people challenge your thinking.

That's exactly why you need people who will. If no one around you is comfortable disagreeing with you, your leadership has become expensive, and not in a good way.

It's one of my favorite coaching questions because almost nobody expects it. The answer tells me more than a personality assessment ever could.

Some leaders immediately talk about customers. Others talk about cash flow. Many quietly admit that every important decision still comes through them.

That's usually where our coaching begins. Healthy organizations aren't built around indispensable people. They're built around clear expectations, healthy systems, and leaders who intentionally develop other leaders. If your absence would create chaos, the solution probably isn't working harder. It's being built differently.
