What is important to make sure you kick off your project successfully?

• A structured and well thought out plan.
• A realistic timeline.
• A comprehensive risk and impact assessment.
• All the key stakeholders are agreed on what the project will deliver.

It costs upwards of £42k for a day rate HR project management consultant to support you for the first 12 weeks of your restructuring project.

That’s usually at a time when you are seeking to reduce operating costs.

One thing I quickly realised is that if you are running a restructure, you don’t need someone 5 days a week to coordinate or plan it – unless it’s massive.

Most of the restructures I’ve delivered only take up to a maximum of 3 days of my time. It’s not because they are small – anywhere from 100 – 600 employees. It’s because I bring a wealth of experience and a full toolkit to get you up and running quickly.

I have created a product and a service that can help you not spend the £42k:

• A restructuring project toolkit which comes with between 6 – 16 hours of HR project manager support, depending on the level chosen and costs a maximum of £10.5k +VAT. Perfect for smaller restructuring projects or where your team just needs to upskill in project management.

• Get Project Ready – 12 weeks of HR project management support, to help you get your project planned and up and running quickly. The project can then either be managed by your internal HR team, or we can help you manage it on an ongoing basis. This service costs from £27.5k +VAT.

Restructuring will always be uncomfortable, but you don’t have to come out as the villain ...

When restructures are poorly handled, as HR professionals, we know the damage goes beyond the redundancy costs; everyone blames the senior leadership team, or HR are turned into the bad guys/girls. Nobody wants to lose their job, but a well-handled process can make everyone feel respected and valued in a tough situation.

How do you do that?

Invest enough time in the planning phase.

Train the managers holding the consultations not just on the process but also on resilience and handling emotions.

Assess the impact on employees early and look at ways to mitigate the impact.

Consider outplacement support e.g. CV writing, interview skills training.

Restructuring will always be difficult, but you can still look after yourself and your people through the process.

Whilst we appreciate it is an emotional time for all involved, what I see happening is that we train Managers on the legals and process, but we don’t give them or the HR team supporting the process any training on emotional resilience.

It’s a stressful time, often being managed on top of the day job. We are having difficult conversations with our colleagues who we’ve built relationships with. If you don’t find that difficult or uncomfortable you’re not an empathetic leader.

If you do then often there’s not much support through the process.

I have been developing some tools to help:

“M𝗮𝗸𝗲 𝗛𝗮𝘀𝘁𝗲 – 𝗦𝗹𝗼𝘄𝗹𝘆"

This is the tip from Bent Flyvbjerg and Dan Gardner's book How Big Things Get Done.

What they mean is that for your project to be implemented quickly, you need to take time in the planning stage. Restructures often don’t have much time to plan, as the Finance Director wants to see savings hitting the bottom line ASAP.

Rushing the planning phase often results in you replanning whilst you are trying to implement, adding more stress to an already stressful situation.
